Before You Automate: Redesign the Workflow First

Businesses often approach automation with a simple question:

“What can we automate?”

We think there is a better question:

“What should this workflow look like if we were designing it today?”

That distinction matters.

A poorly designed process can contain unnecessary approvals, duplicate data entry, disconnected systems, unclear ownership and repetitive manual work.

Automating that process does not necessarily solve the problem.

It can simply make the same problem happen faster.

Automation amplifies the process it is applied to.

If the workflow is well designed, automation can create speed, consistency and scale.

If the workflow is broken, automation can amplify complexity, errors and inefficiency.

The Problem Is Often the Process, Not the Software

Imagine a business receiving a new customer enquiry.

The enquiry arrives through WhatsApp.

An employee reads it.

The information is copied into a spreadsheet.

Someone checks the CRM.

Another person checks the calendar.

A team member is expected to follow up later.

The process works.

But it depends on people remembering what happens next.

Then ask what happens at every stage.

Who performs the task?

What information is required?

Which system is used?

Where does the information go next?

What happens if something is missing?

What happens if the customer does not respond?

What happens when an exception occurs?

These questions reveal the real workflow.

And they often reveal opportunities that were invisible when looking at individual software tools.

Step 2: Remove Unnecessary Steps

Not every step deserves to survive the transformation.

Some activities exist simply because:

“That is how we have always done it.”

Look for:

  • Duplicate data entry
  • Repeated approvals
  • Unnecessary handoffs
  • Manual status updates
  • Information copied between systems
  • Repetitive communication
  • Waiting between departments
  • Tasks that exist only to compensate for another system

The objective is not to automate every existing step.

It is to reduce the number of unnecessary steps first.

A useful principle is:

Eliminate before you automate.

If a task does not create value and does not serve a necessary control purpose, ask whether it should exist at all.

Step 3: Clarify Ownership

Many workflow problems are actually ownership problems.

A task may be completed late because nobody clearly owns it.

When should it happen?

What information do they need?

What happens after they complete it?

Once ownership is clear, automation can support that responsibility rather than hide it.

Step 4: Identify What Should Be Automated

Only after simplifying the workflow should you decide what technology should handle.

  • Time-sensitive
  • Easily measurable

Routine notifications

Document classification

Tasks where AI can help a person work faster but human judgment remains important.

Examples:

Research

Summarization

Recommendations

Information retrieval

Customer-response suggestions

Keep Human

Tasks involving:

  • Strategic judgment
  • Sensitive decisions
  • Complex negotiations
  • High-risk approvals
  • Important client relationships
  • Exceptions requiring professional expertise

This creates a more balanced model:

Automate execution.

Augment expertise.

Protect judgment.

Step 5: Connect the Systems Around the Workflow

Once the workflow is clear, the next question is:

Where does information need to move?

A typical business might have:

Website

WhatsApp

CRM

Email

Calendar

Accounting

Project management

Analytics

The problem is rarely that these systems exist.

The problem is that information often gets trapped between them.

A connected workflow could look like:

Customer enquiry

→ AI understands the request

→ Lead created in CRM

→ Customer information captured

→ Team member assigned

→ Appointment scheduled

→ Confirmation sent

→ Follow-up triggered

→ Outcome recorded

Now the systems support the workflow instead of forcing employees to manually connect everything.

Step 6: Design for Exceptions

One of the biggest mistakes in automation is designing only for the perfect scenario.

Real businesses are not predictable.

Customers provide incomplete information.

Appointments change.

Documents are missing.

Payments fail.

Customers ask unexpected questions.

A good workflow therefore needs an exception path.

For example:

Normal request → Automation continues

Unusual request → Human review

This is particularly important when AI is involved.

The goal should not be to make every process completely autonomous.

The goal should be to make the normal path highly efficient while giving people clear control over exceptions.

Step 7: Measure the Workflow, Not Just the Automation

A successful automation is not measured by how sophisticated the technology looks.

It is measured by what changed in the business.

Before implementation, establish a baseline.

For example:

Average response time: 4 hours

Manual processing time: 20 minutes per enquiry

Follow-up completion: 65%

Appointment conversion: 18%

Then measure after the redesigned workflow is implemented.

If response time falls, processing effort decreases and follow-up completion improves, the transformation is creating value.

This is much more meaningful than saying:

“We implemented AI.”

The real question is:

“What business outcome improved?”

That difference is small in wording but significant in execution.
